The great consolidation
A tour through two years of marketing, sales, and data-AI startups getting bought, folded in, and quietly switched off — and what the pattern says about where the CRM giants think the value actually lives.
TL;DR
- ToolDirectory.AI now tracks 270+ AI tools shut down or acquired as of mid-2026, and the year-over-year count roughly doubled every year through 2025.
- "Acqui-hire, then sunset" is the default outcome in sales/GTM tooling now — five of seven major B2B data-tool deals landed in a single four-month stretch in 2026.
- Salesforce, HubSpot, and Adobe are buying signal and enrichment data (not features) to feed their own agents — Agentforce, Breeze, CX Enterprise.
- Snowflake and Databricks both bought competing Postgres startups within weeks of each other in 2025, a sign the transactional data layer got strategic again.
- Not every AI tool is heading toward a buyout — Jasper AI remains independent, a useful reminder to check before assuming.
- "Will this vendor still be independent in two years?" now belongs in every MarTech/data stack review.
Every year the "shut down or acquired" count roughly doubled — then, in 2025, more than doubled again. That's not attrition. That's a land grab, and it's reshaping which vendors are safe bets for a multi-year stack.
The graveyard is growing, fast
ToolDirectory.AI's informal but actively maintained tracker counted 270+ tools shut down or acquired as of mid-August 2026 — 127 shut down outright, 61 acquired and then sunset within months, and 82 acquired but kept running as a standalone brand.
*2026 figure is partial-year, through the August update. Why it matters for anyone buying MarTech: if a category has taken three or more acquisitions in eighteen months, the smart assumption for any tool you're evaluating in it is "probably not still independent in two years."
Marketing AI: the suite-builders go shopping
Adobe and Salesforce aren't building agentic marketing from scratch — they're buying the pieces and welding them onto Agentforce and CX Enterprise.
shut downGTM intelligence agents absorbed into Adobe's marketing & CX products; team joins, product doesn't survive.
absorbed~$880M loyalty & promotions platform, folded into Adyen's payments suite.
absorbedSales-marketing data connector, pulled in to sync data natively.
absorbed$1.9B deal, expanding Adobe's search & digital-marketing reach.
absorbed~$150M data-enrichment buy, folded into HubSpot's platform.
absorbed$4.75B — the original precedent everyone still cites.
absorbed$871M — early marketing-automation consolidation, still referenced today.
absorbed$1.9B backup & data-protection buy, folded into the platform.
absorbedFolded into “Fullcast Propel,” joining Ebsta, Atrium & Commissionly in Fullcast's unified RevOps suite.
Jasper AI is often lumped into this consolidation story, but it remains an independent, privately held company — projecting roughly $180M in 2026 revenue with 900+ enterprise customers. Not every AI content tool is heading toward a buyout.
Sales & GTM AI: signal tools, absorbed in months
This is the fastest-moving category in the dataset — five of seven major deals landed in a single four-month stretch.

absorbed$2.85B, folded into ServiceNow's Now Assist suite.
Data & analytics AI: Postgres, twice, three weeks apart
Snowflake and Databricks bought competing Postgres startups within weeks of each other in 2025 — a tell that agentic AI has made the transactional data layer suddenly strategic again.
absorbed$8B — now a wholly owned subsidiary; open question on its non-Salesforce roadmap.
absorbed$250M, became the base for “Snowflake Postgres.”
absorbed$1B; became “Lakebase” one month later.

absorbedData governance capability, absorbed directly.
absorbedAI data-engineering; ETL & Spark automation brought in-house.
absorbedSecurity analytics — Databricks' 18th acquisition to date.
still standalone brandNow layered with Einstein Copilot & Tableau Pulse for AI summaries.
absorbed$3.2B — the CDP category's own early consolidation precedent.
Four patterns worth remembering
Strip away the logos and dollar figures, and the same four moves keep repeating.
Acqui-hire, then sunset
Taking the team and the IP while retiring the standalone product is now the default outcome, not the exception.
Signal is the real prize
The CRM giants are buying enrichment and intent data specifically to feed their own agents, not to sell as standalone tools.
The data layer got strategic again
Snowflake and Databricks are racing on Postgres, governance, and observability because agentic workloads made the transactional layer matter again.
Vendor risk is now a real question
“Will this still be independent in two years?” belongs in every stack review — Informatica-under-Salesforce is the reference case.
